Your AI initiatives are a portfolio, not a list — and a list that isn't managed as a portfolio drifts into a petting zoo. Treat each initiative like an investment: funded, watched, or killed.

Most AI portfolios are lists — everything is "important," nothing is killed, and the runway funds the drift. Portfolio management is the discipline of treating each initiative as an investment with a thesis, a return, and a kill criterion.

The Asset-Column Frame

Put AI initiatives on the asset column of your thinking: each is capital deployed against an expected return. The question is whether the return materializes, on a date, at a cost you'd accept. An initiative that can't show a return by its date is an asset that's going bad — and you sell it (kill it), not hold it on hope.

  • Capital: the engineering and runway deployed.
  • Return: the metric it's meant to move, by when.
  • Kill: the condition under which you stop.

The Issue Tree: Fund, Watch, Kill

  • **Fund.** Thesis, return, date, owner — all clear. Scale it.
  • **Watch.** Promising but unproven — small budget, short deadline to prove it.
  • **Kill.** No thesis, no return, or past its date. Stop it.

The discipline is movement: watch → fund, or watch → kill — on a date, not a feeling.

The Quarterly Review

Run the portfolio quarterly. Each initiative states its thesis, return, and date, and moves to fund, watch, or kill. The initiatives that can't state those three are killed by default — because an investment you can't describe is one you shouldn't be holding.

What Kills the Portfolio

  • Every initiative is "important" — so none is.
  • No quarterly kill review — so nothing dies.
  • The portfolio is a list, not a funnel — so nothing moves.
  • No thesis, no return, no date — so no management is possible.
