Context Zero (CTX0) came to FACTA with a clear thesis: companies should own their AI workforce, not rent it through a fragmented stack of 15 separate tools. The vision was to build NEST — a self-hosted AI hub, governed by the organization, that centralizes models, agents, memory and traceability in a single operational plane.
FACTA took on the role of end-to-end technical partner: fractional Chief AI Officer direction, CTO advisory architecture, and leading the engineering team that delivered a production stack in Rust + Progressive Web App. The result: NEST went from white-paper to production in three months, with 54 organizations running it within the first month — all with zero marketing budget.

The client
Context Zero — the data sovereignty thesis for AI.
Context Zero is an AI infrastructure company founded on a premise that's uncomfortable for today's ecosystem: companies have full visibility into their cloud spend and zero visibility into their AI spend. Their prompts, outputs and critical decisions pass through third-party SaaS services with no organizational memory, no per-project audit, and no cost control. The company's flagship product — NEST — was conceived to close exactly that gap.
The challenge
Build an enterprise-grade system with scale-up discipline.
The scope was ambitious for a single quarter: an audited multi-agent system, a proprietary PWA with a consistent experience across desktop and mobile, persistent organizational memory, native integration with 700+ models via BYOK (Bring Your Own Key), and a governance plane with roles, approvals and per-project traceability. All running on the client's infrastructure — cloud, on-prem or air-gapped — with no dependency on third-party SaaS.
Critical constraints to solve
Data sovereignty
No prompt, output or metadata could leave the client's perimeter. This ruled out any architecture based on third-party SaaS.
Multi-agent latency
Supervisor + specialist coordination with p50–p95 latencies under 150ms so as not to degrade the conversational experience.
End-user hardware diversity
A single interface that works identically on desktop, tablet and phone — including low-spec devices in the mobile workforce segment.
Granular governance
Permissions at the project, session, model and tool level. Full audit of every action for regulated compliance.
Time-to-production
The investment timeline demanded a product in real production — not a demo MVP — within a fiscal quarter.

NEST shipped to production on schedule. What followed beat the projection: with no marketing spend, no media launch and no structured outbound, the repository accumulated more than 200 Docker pulls in the first month and was installed in 54 organizations across three continents.

Replicable lessons
What makes a single quarter enough.
Rust isn't slow to build with if the architecture is well designed.
The hexagonal Rust stack added speed — it didn't slow things down — because it eliminated entire classes of runtime bugs and enabled aggressive refactoring without fear.
A proprietary PWA beats hybrids.
A single codebase serves desktop, tablet and mobile with no native shell. Time-to-market: weeks. Maintenance: a single pipeline.
